Leather vs. Plastic saddlebags

So I love my choice of leather. Gives the bike a much more authentic look and feel. The bags get misshapen usually when I am in a hurry and don't bother to take advantage of hotter weather and re-form them.
Cold comes in often and then freezes the out of shape bags.
Anyone run into a similar situation? What I am wondering is what kind of spacer or bracer can I customize to keep the bags holding shape? Do I just get some rigid material and make 2 rectangular forms? What's the best material?
